• Step 1 — Start with what you actually want, from desire rather than should. Business outcomes tend to fund the dream life.
• Step 2 — Make the outcome extremely concrete: a clean yes or no, not 'grow my company'.
• Step 3 — Give it an aggressive deadline. The deadline exists to make you ask better questions.
• Step 4 — Test your existing strategy. If more effort, more hires or more ad spend could reach it, it is not impossible.
• Step 5 — Push until you hit the 'I don't know how' threshold. Confidence is a warning sign.
• Step 6 — Ask: 'This goal would be impossible unless…' and generate possibilities instead of lowering the bar.
• Step 7 — Look for non-linear pathways: partnerships, distribution, licensing, acquisition, media, automation.
• Step 8 — Use the goal to eliminate, not to add. It is a giant pair of scissors: eliminate, delegate, automate or delete.
• Step 9 — Let the future dictate the present. Flip the question from 'what can I realistically do?' to 'what would need to be true?'
• Step 10 — The goal is meant to change how you think. Failing to hit it exactly is fine.
• Parkinson's law: work fills the time you allot it, so shorten the timeline.

Key ideas — for reference

• Same resources, concentrated, become force. The power is in the concentration.
• Scattered across twenty things, your time and energy produce weak results everywhere.
• Pareto: 20% of effort produces 80% of results — sometimes 10% produces 90%.
• Which means roughly 80% of what you are doing is wasting your time, energy and effort.
• Test each activity: is it a straight beeline to the impossible goal, or a satellite you are justifying?
• The zero-sum game: blank page, add back only what is essential — maximum three things.
• Expect resistance. 'I can't get rid of that' is the sound of the exercise working.
• Look for potency and maximum impact, not coverage.

Building your minimum effective week

Work through the seven steps in order. Tick each one as you complete it.

•  Establish the baseline: what does the business currently produce without changing anything?
•  List every marketing activity you are doing (add anything missing from the Compression list).
•  Put each activity through the revenue test: maintain, reduce/test, or eliminate.
•  For everything in 'maintain', find the minimum dose that keeps roughly the same result.
•  Separate maintenance from growth: sort the week into keep, start, build — and stop.
•  Put your impossible-goal build time first on the calendar, before admin and maintenance.
•  Apply the constraint: if you only had 10 hours a week, what would you keep? What would break?

The revenue test — list and rate your activities

List every marketing and sales activity you are currently doing (use your Compression list). Then rate each one: how many hours a week does it take, and if you stopped it for 30 days, would revenue meaningfully decline? Yes = maintain. Maybe = reduce or test. No = eliminate.

• More is not automatically better — past the effective dose, you only add cost and burden.
• The goal is maintenance mode for today's business, so your best energy goes to building what's next.
• The revenue test: if I stopped this for 30 days, would my revenue meaningfully decline? Yes, maybe or no.
• Yes = maintain. Maybe = reduce or test. No = eliminate.
• The question is not 'what is the least work I can do?' but 'what is the least work required to maintain the status quo?'
• Your week divides into keep, start, build — and stop for everything else.
• Build time goes first on the calendar. Urgent tasks scream for attention; important ones don't.
• The 10-hour constraint: if you only had 10 hours a week to maintain revenue, what would you keep?

Key ideas — for reference

• This is not sorting a to-do list — it's deciding what even belongs in your business.
• The five departments: Attract, Build, Convert, Deliver, Efficiency.
• Urgent means demanding attention right now — and is often not important at all.
• Important and not urgent is the building work; protect it most because nothing forces you to do it.
• Urgent but not important: delegate it or automate it.
• Not urgent and not important: should it even be done at all?
• Your five verdicts: delete, delegate, automate, defer, decline.
• Fifteen minutes, regularly — this is a system of thought, not more homework.
